rear glass

Hi guys,
I thought I'd install my new small tinted rear glass today, with the chrome lock strip.
I've installed glass in hundreds of VWs so I thought i'd spend 20 minutes.
Whoa!! Rubber is not bonded. Without lock strip, it is so floppy it cannot be held against window opening. With lock strip it is so rigid I cant get the rubber to slip over the surround.
Please point me to the right FAQ or thread on how this is to be accomplished.
This is the second DAY of trying variations in the install.
