power brakes

I have a 69 that I have converted to power brakes with the 5 lug pattern with disc on the front ,I have great pedal ,no air equal stopping on all wheels but the pedal is real hard you almost have to use both feet ,checked vacumn it is good and the booster helps some because when you disconnect the booster it even gets harder so if any one has had the problem advice is much needed,,,Thanx Seamonster2

Did you put the disc/drum booster, master cylinder and proprtioning valve on there with the brake swap?

bad check valve? Is it a new booster?
